Most CS teams that have built a training video library run into the same reporting challenge at some point: someone in leadership asks whether the training program is actually working, and the honest answer is "we think so, but we can't prove it."

Effective training measurement happens at two levels - and most teams only track one.
These metrics live inside the training platform and measure how customers are engaging with the content itself. They answer: is this content working as content?
Video completion rate: The percentage of started videos that are watched to completion. Target above 70% for task-specific videos under three minutes. A completion rate below 40% signals that the video is too long, too generic, or structured poorly - not that the audience is uninterested.
Per-learner completion: Which individual customers have completed which modules. This is the operational metric for CSMs - it tells them who has finished their onboarding content and who is stalled, without requiring a status check call.
Drop-off points: Where within a video viewers stop watching. A spike in drop-off at a specific timestamp typically indicates that section is too slow, confusing, or irrelevant. This is the most actionable engagement signal because it points to exactly what to fix.
Search analytics: What customers search for in the knowledge hub. Queries that return no good results are content gaps - a direct backlog of what to build next, ranked by customer demand rather than internal priority.
Knowledge hub sessions: Total sessions, pages per session, and trend over time. An increasing trend in self-serve hub usage signals that customers are finding answers on their own rather than submitting tickets. This is the aggregate deflection metric.
Assessment scores: For training programs with quizzes, pass rates measure whether customers are actually retaining and understanding the content, not just completing videos. A video with a 90% completion rate and a 40% quiz pass rate has an engagement problem that completion alone wouldn't reveal.
These metrics live outside the training platform and measure what happens because of training. They answer: is this content changing behavior?
Feature activation rate post-training: The percentage of customers who activate a specific feature within 7, 14, or 30 days of completing the corresponding tutorial. This is the most direct connection between training and adoption - and the most powerful metric for demonstrating training ROI. The attribution window (14 days is typical) needs to be defined in advance.
Time to value: How quickly customers reach their first meaningful product outcome - their first campaign sent, first report generated, first integration completed. Compare this between customers who complete structured onboarding program and those who don't. The gap is training's contribution to time-to-value compression.
Support ticket volume by category: For every category of support ticket where training content exists, track ticket volume before and after the content was published. A sustained reduction in those categories is ticket deflection - a direct cost reduction attributable to training.
Churn rate by training completion: Do customers who complete structured onboarding churn at a lower rate than those who don't? The answer is consistently yes. Customers who complete structured onboarding are 53.5% less likely to churn - but the more valuable thing is measuring this for your own customer base with your own data, which anchors the finding to your specific business.
Expansion revenue correlation: Do customers who engage more with training content expand at higher rates? This is the most advanced Tier 2 metric, and it connects training directly to revenue growth rather than just cost reduction. It requires enough data to establish statistical significance, but when it holds, it makes the ROI case for training investment at the C-suite level.
For teams without data integrations between their training platform and product analytics, the cohort analysis is the practical measurement approach.
Define two cohorts from your customer base: customers who completed the core onboarding program within their first 30 days, and customers who didn't. Look back 90 days and compare each cohort on three metrics: product activation rate (what percentage activated the core product features), support ticket volume (how many tickets did each group submit), and churn rate (what percentage churned).
The difference between the two groups is training's measured impact. If the trained cohort has a 15-point higher activation rate, 40% fewer support tickets, and half the churn rate, those numbers make the business case for the training program in a single slide.
